There's a seductive idea floating around business circles right now: that AI is a great equalizer. That if your operations are messy, AI will clean them up. That if your team is inefficient, AI will make them productive.

This idea is wrong. Dangerously wrong.

AI doesn't fix broken processes. It amplifies them.

The amplification principle

A broken process has predictable failure modes: things fall through the cracks, quality is inconsistent, handoffs are unclear, accountability is diffuse. These failure modes exist at a certain frequency and severity.

Now automate that process with AI.

The failure modes don't disappear. They happen faster, at higher volume, with less visibility. The cracks are now bigger because more things are falling through them. The inconsistency is now systematic because the AI is consistently reproducing the broken pattern at scale.

This is the amplification principle, and I've seen it play out in organizations across sizes and sectors. The company that automated its customer onboarding before fixing the underlying data quality problem. The team that deployed AI-generated content before clarifying their editorial standards. The operator who built an AI-assisted sales workflow on top of a CRM that hadn't been properly maintained in two years.

In every case, the AI made the problem worse, faster.

Automation doesn't solve problems. It reveals them at scale. If you're not ready for that, the revelation will be expensive.

What "fixing" actually means

Before you put AI on any process, you need to be able to answer three questions about that process:

What does good look like? Not in abstract terms — specifically. What is the output of this process when it's working correctly? How do you know a task is complete? What's the quality threshold?

If you can't define good, AI can't hit it. It can't even aim at it. You'll get a lot of output that looks like work but isn't actually moving the ball forward.

Where does it currently break? Every process has failure modes. Map them. Not to fix them all right now, but to understand which ones AI will interact with. Some failure modes AI will resolve naturally — it's consistent in ways humans aren't. Others it will make worse. You need to know which is which before you deploy.

Who owns the exceptions? AI handles the nominal case reasonably well. What happens when it doesn't? Who catches the edge case? Who reviews the output that falls outside the threshold? Who makes the call when the AI's recommendation conflicts with the customer's expressed preference?

Exception handling is where most AI deployments fall apart. Not because the AI is wrong often — it usually isn't. But when it is wrong and no one is watching, the damage accumulates silently.

The diagnostic conversation

When I do an AI audit with a client, I spend the first half of our time on process before we ever talk about tools. We map their current workflows — not their ideal workflows, their actual ones. We identify where the friction is, where quality is inconsistent, where the human judgment calls happen.

Then we ask: if AI touched this workflow, where would it help and where would it make things worse?

Usually, the honest answer reveals that two or three process changes need to happen before any AI deployment makes sense. Sometimes those changes are small — a clearer brief, a better feedback loop, a defined quality standard. Sometimes they're larger. But they're almost always worth doing regardless of AI, because they make the process better on its own terms.

The organizations that get AI right treat it as a pressure test. They ask: is our process robust enough to survive automation? If not, fix the process first. Then automate.

The sequence that works

  1. Define the desired output with enough specificity that you could evaluate it without AI
  2. Map the current process against that output — where does it succeed, where does it fail
  3. Fix the structural failures that AI will amplify (usually: unclear ownership, missing quality standards, bad input data)
  4. Deploy AI on the parts of the process that are already working well
  5. Build the exception-handling workflow before you go live, not after

This sequence is slower than "pick a tool and deploy it." It is also dramatically more likely to produce results you can actually build on.


The bottom line

AI is a leverage multiplier. That's exactly what makes it dangerous when the underlying process is broken.

The conversation in most organizations is: "where should we use AI?" The better conversation is: "which of our processes are ready for leverage?"

Leverage applied to a broken system breaks it faster. Leverage applied to a strong system makes it stronger. Get the process right first. Then amplify.
